Swapping natural for Dutch-processed cocoa in an existing recipe: the leavening maths
You can swap natural cocoa for Dutch-processed and back again, but not one for one, because the two powders carry different amounts of acid and your raising agent is doing chemistry with that acid. Get the swap right and the bake is indistinguishable. Get it wrong and you get a flat, dense crumb or a soapy, metallic aftertaste.
The whole adjustment comes down to one question: does the recipe use bicarbonate of soda, baking powder, or both? Answer that and the maths is short.
The chemistry in four lines
Natural cocoa is acidic. Ours sits at pH 5.0 to 5.5, which is roughly where lemon-adjacent territory starts. That acidity is simply what the bean has when nothing is done to it.
Dutch-processed cocoa has been treated with an alkali to neutralise that acid, which is where the darker colour and the mellower, rounder flavour come from. Depending on how far it has been taken, a Dutched powder typically lands somewhere between neutral and clearly alkaline.
Bicarbonate of soda is alkaline and needs an acid to work. On its own in a batter with nothing acidic in it, most of it never reacts. Unreacted bicarb is what produces that soapy, faintly metallic taste and a darker, coarser crumb.
Baking powder brings its own acid. It is bicarbonate of soda pre-blended with a dry acid and a starch to keep them apart until they meet water and heat. That is why baking powder works in a neutral batter where bare bicarb would not.
So when you change the cocoa, you change how much acid is in the bowl, and the raising agent has to be re-balanced to match. Nothing else about the recipe usually needs touching.
Case one: the recipe calls for Dutch, you have natural
This is the common case for anyone buying natural cocoa powder from Ghana, because we supply natural non-alkalised powder only. You have just added acid to a formula that was not expecting it.
If the recipe uses baking powder only. The bake will still rise, because baking powder is self-contained and does not need your cocoa to supply anything. But you now have surplus acid with no extra alkali to meet it, and the result usually reads sharper in flavour, lighter and redder in colour, and slightly tighter in crumb than the original.
The fix is to convert part of the baking powder into bare bicarb, so the acid your cocoa brought is actually used. The standard equivalence runs the other way and you simply reverse it: one teaspoon of baking powder is broadly equivalent to a quarter teaspoon of bicarbonate of soda plus a dry acid such as half a teaspoon of cream of tartar. Your natural cocoa is now playing the part of that dry acid.
A sensible starting point on a single test batch: replace one teaspoon of the baking powder with a quarter teaspoon of bicarbonate of soda, leave the rest of the baking powder in place, and bake it. If the crumb opens up and the flavour rounds out, you have found it. If it tastes soapy, you have gone too far and want less bicarb.
If the recipe already uses bicarbonate of soda. Change nothing. This is the pairing bicarb was designed around, and natural cocoa is what it wants. Most classic brownie, devil's food and American-style chocolate cake recipes are written this way for exactly that reason.
If it uses both. Leave it alone first and bake one control batch. Recipes carrying both are usually engineered so the bicarb handles a named acid elsewhere in the formula, buttermilk or soured cream or brown sugar, while the baking powder covers the rest. Adding natural cocoa on top often works without any change at all.
Case two: the recipe calls for natural, you have Dutch
The riskier direction, and the one that produces the flat, sad bakes.
You have removed acid from the bowl. If the recipe leans on bicarbonate of soda for its lift, that bicarb now has little or nothing to react with. You get poor rise and the soapy note, both at once.
Two fixes, and either works.
- Swap the bicarb for baking powder. Because baking powder carries its own acid at a much lower working concentration, you need meaningfully more of it. Using the same equivalence, a quarter teaspoon of bicarbonate of soda maps to roughly one teaspoon of baking powder. Scale from there and test.
- Put the acid back another way. Replace some of the liquid with buttermilk, plain yoghurt or soured cream, or add a small quantity of cream of tartar or a teaspoon of lemon juice or vinegar. This keeps the bicarb doing its job and often keeps the original texture closer than a straight baking powder swap does.
If the recipe uses baking powder only, you can usually swap Dutched in with no leavening change at all. The colour will darken and the flavour will mellow, which may be exactly what you wanted or may not.
What does not change, and one thing that quietly does
Swap the cocoa itself weight for weight. Natural and Dutched powders are close enough in bulk density that a gram-for-gram substitution is fine, and volume measures behave similarly if you level them the same way. This is not where the problem lives.
What does quietly change is fat. Cocoa powders are not all the same fat content, and the natural-or-Dutched label tells you nothing about it. Ours runs 10 to 12 percent residual fat, which is standard for a natural powder. Plenty of powders on the market, particularly the darker Dutched ones sold for professional bakery use, are pressed less hard and sit around 22 percent and above.
Swap a 10 percent powder into a recipe built around a 22 percent one and you have removed real fat from the formula, which shows up as a drier crumb long before anyone blames the leavening. The test protocol, because these are starting points and not a formula
Every number above is a starting point to test on one batch, not a conversion to scale blind across production. Flours, fats, oven behaviour and the specific powder all move the result.
Run it like this.
- Bake a control batch with the recipe exactly as written and the cocoa you actually have. Note colour, rise, crumb and any soapy or sharp note.
- Make one change only, the leavening adjustment above.
- Bake the second batch on the same day, in the same tin, in the same oven position.
- Cut both and compare crumb structure side by side while they are the same temperature.
- Write the winning ratio down against the specific powder, including its fat percentage and pH from the COA. When the next delivery arrives, you can check it matches rather than re-running the whole exercise.
That last step is where the money is. A shop that knows its powder's actual figures can re-qualify a delivery in two minutes. A shop that only knows the word on the bag has to re-bake.
Why we only supply natural
We supply natural non-alkalised cocoa powder and nothing else. The practical consequence for a baker is that our powder is the one bicarbonate of soda was built for, and it holds the sharper, fruitier Ghana profile that alkalising softens out. If your recipe is written for Dutched, the adjustment above is a five-minute job on a single batch.

FAQ
Can I use natural cocoa instead of Dutch-processed?
Yes. Swap the cocoa weight for weight, then adjust the leavening. If the recipe uses baking powder only, replace about one teaspoon of it with a quarter teaspoon of bicarbonate of soda so the cocoa's acidity is used. If the recipe already uses bicarbonate of soda, change nothing.
Can I use Dutch-processed cocoa instead of natural?
Yes, but if the recipe relies on bicarbonate of soda you must either replace that bicarb with roughly four times the volume of baking powder, or add an acid such as buttermilk, yoghurt or cream of tartar. Otherwise the bicarb has nothing to react with and you get poor rise and a soapy taste.
Why does my chocolate cake taste soapy?
Almost always unreacted bicarbonate of soda. Either there is too much bicarb for the acid available, or the recipe was written for natural cocoa and Dutch-processed was used instead.
Does swapping cocoa change the baking time?
Not usually. It changes colour, flavour and crumb structure. If the bake is noticeably drier, look at the fat content of the two powders rather than the oven.
